I'm in the same boat as you, but at least I have my experience of building up
my pirate hoard to guide me. Rule number 1: snag minifig packs when they are
on heavy discount while you can.
The Fright Knights Minifig pack is about the best way to go to get bulk troops
at the moment. $3 at TRU gets you two footmen, one mounted, and a witch
(heck, someone will buy her on eBay). Hurry, because there are bound to be
guys like me sweeping the shelves - I bought about 30 of 'em. I shave the
wings off the Bat Lord helmets for the most part.

You have to be patient with eBay. You can get reasonable deals there IF you
are willing to lose out a lot. Scan under (Lego) knights, people, men,
figures, figs, minifigs, peasants and forestmen. Other suggestions?

The minimum is $1 a figure, and that's pretty much because of the minifig
packs when they go on discount. I'm not as picky about the Ninja stuff and
got 10 packs of those at $3.50 each - less than $1 a fig. Slap a helmet on
the Ninjas and give 'em a bow or spear and they do fine. I try to hold the
line at $2 a figure after that, perhaps more if they have cool accessories
(visored helmet, breastplate). Less if they missing accessories.

Make an offer here on the marketplace board, or rec.toys.lego.

Lots of inspiring pictures from others. It hurts to get in late because I'd
love to have more forestmen and wolfpack.

Medieval writers were quite fond of inflating numbers on all accounts, so
scholars have to do some creative interpreting at times. Sometimes just a few
thousand, ranging up to the extremely rare 100,000+. Baron against baron
could be quite small. Nation against nation quite large.
Falkirk in 1298 was in Braveheart, wasn't it? The English had 2500 cavalry,
about the same in foot soldiers, plus 10,000 mercenary archers. The Scots
had 30,000, mostly spearmen and some archers, and only a handful of mounted
troops. Bannockburn had 18-20,000 English versus 6-10,000 Scots. Loudon Hill
had 3000 English versus 600 Scots. As you can see, the range can be quite
large. Battles on the continent could have an ever greater range.
