I dismissed commercial solutions (proper radio modems) because they all
looked too expensive. But I've found a beauty:

38x21mm, RS232 @ 38.4Kb full duplex, 15Kbit rf, integral antenna, just under
£30 (~$50) each for single units. In "Null-modem emulation mode" it sounds
ideal.
Not ultra-cheap, but there should be very little hassle making it work and
it's very compact.
I expect I'll be picking a couple up in the next week or so unless someone
more knowlegable than me tells me it won't work. I'll report back.
